„Adjustment of responsibilities and process organization

through the introduction of an in-house transport system


CURRENT SITUATION


· Differing shift times (1 - 3 shifts)

· Different areas, each with their own responsibility:

· 2 areas carried out storage, retrieval, and transport activities

· 2 areas mechanically processed components

· The task was to develop a concept for the introduction and implementation of a

  continuous internal transport system

IMPROVEMENT STEPS



Project Benchmarks


· Change of transport activities

from a 1-shift system to a 3-shift system without an increase in staff


· Increase in material availability and productivity


· Analyze the current situation and present it in a process diagram

· Develop a proposal for reorganization of the areas with responsibility according to the

  following criteria:

· Value creation and logistics

· Consideration of the production process or production progress

· Summary of same activities

  (e.g.: all transports between the areas from a single source)

· Train of staff with "Lean Manufacturing" simulation game

· Create clear separation of material cycles and storage locations - separation of

  coated and uncoated parts

· Create clear company-wide applicable transport rules (who takes over

  the transport and when?)

· Create a staffing plan to cover transports during operating hours,

  without increasing staff
